What to automate first.

Most businesses want to fix everything at once. Most would do better fixing one thing first, feeling the difference, then moving to the next. There is an order that actually works, and it is not random.

First: answering

Start with whatever answers your phone, your messages and your website chat. This is first because it is where work either enters the business or is lost at the door. It is also the easiest change to feel: a call that used to go to voicemail now gets answered, the same day, every day. See reception and chat.

Second: chasing

Once work is coming in properly, the next leak is usually money already earned but not yet collected: quotes that never went out, invoices sitting unchased. This is second because it depends on the first step working. There is no point chasing invoices faster if half the enquiries that should have become invoices were never answered. See bookkeeping and invoices.

Third: reporting

Only once the first two are running is there anything worth reporting on. Automating the board pack before the answering and chasing are sorted just means a smarter-looking report on the same underlying problem. See reports and meetings.

Why this order, and not another

Each step only pays off once the one before it is solid. Automating reporting first is common, since it is the most visible thing to whoever is asking for it. It is usually the wrong place to start, because it polishes the symptom rather than fixing where the work is actually falling through. All three sit inside the same AI agents and systems build, not three separate tools bolted together.

Where to start for your own business

The order above is general. Your own business may be leaking somewhere else entirely, and the fastest way to know is not to guess from an answer like this one. An audit looks at where your own business is actually losing work. Run the free check on your website first, or book a 15-minute call and describe where you think the time is going.

Questions

What if answering isn’t our biggest problem?

Then start wherever the leak actually is. The order here is general. An audit looks at where your own business is losing time or money first.

Can we do more than one at once?

Yes, once the first is solid. Doing reception and chasing together from day one usually means neither gets built around how the other actually works.

Does reporting ever come first?

Only if answering and chasing are already under control. Otherwise it tends to report on a problem instead of fixing it.
